# Ideal customer profile: a template, a worked example and how to turn it into a lead list

An ICP describes the companies that get the most value from your product. Here is how to define one from your best customers, score accounts against it, and turn each trait into a search.

By Enrich.chat Editorial. Updated October 15, 2026.

**Short answer:** An ideal customer profile (ICP) describes the type of company that gets the most value from your product and is most likely to buy and stay. To build one, [HubSpot advises](https://hubspot.com/make-my-persona/ideal-customer-profile-template) pulling your top 20 to 30 accounts, interviewing ten or more customers, and reviewing the result at least once a quarter. Then turn each trait into a search filter to build your lead list.

## Key takeaways

- An ICP describes a type of company, and a buyer persona describes the people inside it. Most teams keep two or three ICPs at most.
- HubSpot's method: pull your top 20 to 30 accounts, hold ten or more customer calls, find the shared traits, and review the ICP at least once a quarter.
- A typical B2B purchase involves 13 internal stakeholders and nine external participants (Forrester, 2026), so write personas for both the buyer and the user.
- In 6sense's 2025 survey, buyers bought from a vendor on their day-one shortlist 95% of the time.
- Each ICP trait becomes a filter. Enrich.chat search takes role, seniority, industry, country, state and headcount, and an agent can look up each work email with a status.

## What is an ideal customer profile (ICP)?

An ideal customer profile (ICP) is a description of the type of company that gets the most value from your product and is most likely to buy it and stay. [HubSpot defines it](https://hubspot.com/make-my-persona/ideal-customer-profile-template) as a data-driven description of the company or customer type most likely to buy, succeed with the product and generate long-term value. [Salesforce](https://www.salesforce.com/blog/ideal-customer-profile/) calls it a detailed description of a buyer who is a perfect fit for your products or services.

An ICP is a pattern, not one account. You write it as a short list of traits that your best customers share, such as industry, employee count, location and the tools they run. [Clearbit's guide](https://clearbit.com/blog/ideal-customer-profile-template) gives this example: B2B SaaS companies that use HubSpot, have over 100 employees and have raised at least $50 million.

### Why does an ICP matter?

An ICP tells you which accounts deserve your time before you spend any. Buyers also decide early. In [6sense's 2025 buyer survey](https://6sense.com/report/buyer-experience/), which had nearly 4,000 respondents, buyers filled an average of 3.6 shortlist spots on day one. They then bought from a day-one vendor 95% of the time, up from 85% the year before. 6sense sells software, so treat this as one vendor's study. The takeaway is that you want the right accounts to know you before they start buying.

A clear ICP helps after the sale too. [Unusual Ventures](https://www.unusual.vc/field-guide/what-is-an-ideal-customer-profile/) says it gives a team one guide for the product roadmap, keeps messaging consistent, lowers acquisition cost through better targeting, and supports customer success work that cuts churn in year two.

## What is the difference between an ICP and a buyer persona?

An ICP describes companies, a buyer persona describes the people inside them, and your total addressable market (TAM) is the whole pool before you filter. [Clearbit](https://clearbit.com/blog/ideal-customer-profile-template) puts the ICP in the middle of the three. TAM is the best-case revenue estimate for every business that could buy. Personas are the decision-makers inside the businesses you pick.

|  | Market (TAM) | ICP | Buyer persona |
| --- | --- | --- | --- |
| Describes | Every business that could buy | The type of company that fits best | One role inside a company |
| Answers | How big could this get? | Which accounts do we go after first? | Who do we talk to, and what do they care about? |
| Typical fields | Total revenue potential | Industry, size, location, tools, need | Title, goals, pain points, objections |
| Built from | Market research | Your best customers | Calls with buyers and users |

[HubSpot](https://hubspot.com/make-my-persona/ideal-customer-profile-template) sums up the split this way: the ICP tells you which accounts to target, and the persona tells you how to engage the people inside them.

**Figure 1: From market to ICP to buying group.** A funnel with three levels. At the top is the market, or total addressable market: every company that could use your product. In the middle is the ideal customer profile, the companies that get the most value and stay, described by industry, size, place, tech and need. At the bottom is the buying group, the people inside one account. Forrester finds an average of 13 internal stakeholders and nine external participants per purchase.

*An ICP sits between the whole market and the people you write to. The buying group counts are Forrester's 2026 survey figures, as reported by [Digital Commerce 360](https://www.digitalcommerce360.com/2026/01/22/forrester-b2b-buying-ai-2026/).*

One persona is rarely enough. [Digital Commerce 360 reports](https://www.digitalcommerce360.com/2026/01/22/forrester-b2b-buying-ai-2026/) that Forrester's 2026 buying survey found 13 internal stakeholders and nine external participants influence a typical B2B purchase. C-suite leaders were the role most often named as a decision-maker, by 68% of respondents. Procurement professionals were named by 53%.

Start with two personas. [Unusual Ventures](https://www.unusual.vc/field-guide/what-is-an-ideal-customer-profile/) separates the buyer, who has the authority to sign the contract, from the user, who works with the product every day. The two often care about different things.

### How many ICPs should a company have?

Most teams need one to three. The [Product Marketing Alliance](https://www.productmarketingalliance.com/ideal-customer-profile-template-framework/) says most teams cap it at two or three well-defined ICPs, because serving five or more spreads a team too thin. [Salesforce](https://www.salesforce.com/blog/ideal-customer-profile/) advises a separate ICP for each segment when your product fits different industries, company sizes or use cases.

## What goes into an ICP template?

An ICP template has eight fields: six describe the account, one describes the buying group, and one lists disqualifiers. [HubSpot](https://hubspot.com/make-my-persona/ideal-customer-profile-template) tells you to look for six shared traits in your best customers: industry fit, financial readiness to purchase, active need, growth trajectory, company size and geographic match. The table below adds the tech stack, the buyers and the disqualifiers.

| Field | Question to answer | Example | Where to find it |
| --- | --- | --- | --- |
| Industry | Which industries get the most value from your product? | Logistics and freight | The industry on your best customers' records |
| Company size | How many employees, or how much revenue? | 200 to 1,000 employees | Your CRM or a company lookup |
| Location | Where can you sell and support? | United States | Your CRM, plus your own legal and support limits |
| Tech stack | Which tools do they run? | Uses HubSpot as its CRM | A [tech stack lookup](https://enrich.chat/tools/tech-stack-lookup/) |
| Need and trigger | What problem makes them buy, and what event starts the search? | Routes planned by hand; a new depot | Customer calls and sales notes |
| Budget | Can they pay for it? | Has an operations budget | Sales calls and funding data |
| Buying group | Who signs, who uses it and who can block it? | VP of Operations signs; a dispatch lead uses it | Contacts on closed-won deals |
| Disqualifiers | What makes a company a poor fit? | Under 50 employees; no vehicles | Lost and churned accounts |

Treat timing signals as triggers, not as fit. [Crunchbase](https://about.crunchbase.com/blog/what-is-an-ideal-customer-profile-and-how-do-you-create-one) suggests comparing your best customers on funding stage, total funding and hiring. Those traits tell you when to reach out more than who fits. Our guides to [firmographic data](https://enrich.chat/blog/firmographic-data/) and [technographic data](https://enrich.chat/blog/technographic-data/) list the fields behind the industry, size, location and tool rows.

When the table is full, write the profile as one short paragraph. [Qualtrics suggests](https://www.qualtrics.com/articles/strategy-research/ideal-customer-profile/) describing your ideal customer in 30 words. Copy this line and fill in the brackets:

```
We sell [product] to
[industry] companies in [place]
with [size] employees that
[use a tool or have a trigger].
The buyer is [title].
We skip [disqualifier].
```

## How do you define your ICP, step by step?

You define an ICP by studying the customers you already have: pull your best accounts, talk to them, find the traits they share, and write those traits down. The steps below follow [HubSpot's five-step method](https://hubspot.com/make-my-persona/ideal-customer-profile-template), with disqualifiers added.

1. **Pull your best accounts.** HubSpot says to take your top 20 to 30 accounts by revenue, retention and product engagement. [Crunchbase](https://about.crunchbase.com/blog/what-is-an-ideal-customer-profile-and-how-do-you-create-one) looks at the largest deals, the most active users and the accounts you have upsold. Pick one meaning of "best" and write it down.
2. **Interview them.** HubSpot suggests discovery calls with ten or more of these accounts. Ask how they found you, what drove the purchase, which pain your product solves and who made the decision.
3. **Find the shared traits.** Count how many accounts share each trait. Keep the traits most of them share and drop the rest.
4. **Write the profile.** Fill in the template above and cut it to about 30 words. Name the buyer and the user.
5. **Add disqualifiers.** List the traits that mark a poor fit, using your lost and churned deals.
6. **Score and review.** Give each trait points, as shown below, and put a review date in the calendar.

### How do you define an ICP with few or no customers?

Write a first guess and test it in conversations. [Unusual Ventures](https://www.unusual.vc/field-guide/what-is-an-ideal-customer-profile/) tells founders to expect to meet 50 or more prospects to turn a handful into design partners and then paying customers, and to turn away the ones who do not fit. [Qualtrics](https://www.qualtrics.com/articles/strategy-research/ideal-customer-profile/) adds a shortcut for a new business: research which customers your closest rivals serve best.

### How often should you update your ICP?

Review it at least once a quarter, says [HubSpot](https://hubspot.com/make-my-persona/ideal-customer-profile-template). Unusual Ventures suggests meeting customers at least once a quarter and re-checking the ICP every six to twelve months. The [Product Marketing Alliance](https://www.productmarketingalliance.com/ideal-customer-profile-template-framework/) sets the floor at once a year, and sooner after a pricing change, a launch or a shift in who renews.

## What does a filled-in ICP look like?

Here is a worked example for a company that sells route-planning software to freight carriers. The values are made up to show the format. They are not market data.

| Field | Value | Why it is in the profile |
| --- | --- | --- |
| Industry | Logistics and freight | Fleets plan routes every day |
| Company size | 200 to 1,000 employees | Big enough for a dispatch team, small enough for one buyer |
| Location | United States | The product supports US carriers only |
| Tech stack | Runs HubSpot | The product syncs with it |
| Need and trigger | Routes planned by hand; a new depot | Both signal pain and budget |
| Buyer | VP of Operations | Signs the contract |
| User | Dispatch or transportation lead | Uses it every day |
| Disqualifiers | Under 50 employees; no vehicles | Too small to need it |

In about 30 words: we sell route-planning software to logistics companies in the United States with 200 to 1,000 employees that run HubSpot. The buyer is the VP of Operations. We skip companies under 50 employees.

The same template fits other products. These three examples are also made up:

| Product | Industry and size | Trigger | Buyer |
| --- | --- | --- | --- |
| Payroll software | Restaurant groups, 50 to 500 employees | Opening a second location | Owner or finance lead |
| Security awareness training | Credit unions, 100 to 1,000 employees | A new audit deadline | Head of IT or risk |
| Developer API | Software companies, 20 to 200 employees | Hiring engineers | CTO or head of engineering |

## How do you score accounts against your ICP?

Score each account by adding points for traits that match your ICP and subtracting points for disqualifiers. [HubSpot's lead scoring tool](https://knowledge.hubspot.com/scoring/understand-the-lead-scoring-tool) calls this a fit score. It rates records on property values such as job title, company size or annual revenue, and it allows negative points. HubSpot labels scores High, Medium and Low, and its example ranges are 70 to 100, 40 to 69, and below 40.

| Points | Trait |
| --- | --- |
| +30 | Industry is logistics or freight |
| +25 | 200 to 1,000 employees |
| +15 | Based in the United States |
| +10 | Runs HubSpot |
| +20 | Contact is a VP or director of operations |
| -50 | Under 50 employees |

These points are an example, not a standard. Set yours from the traits that best separate your wins from your losses. With this table, 70 to 100 points means work the account now, 40 to 69 means nurture it, and anything lower waits.

Negative points matter. [Saber's glossary](https://saber.app/glossary/anti-icp-scoring) describes anti-ICP scoring as subtracting points, or rejecting a lead outright, for traits that predict low conversion or high churn. Keep fit apart from interest. HubSpot scores fit and engagement separately. A company can match your ICP and still show no interest.

## What mistakes make an ICP useless?

The most common mistakes are being too loose, being too tight, and never updating the profile. Here are the ones to avoid:

- **Using a job title alone.** Unusual Ventures calls this too loose a definition. Ask what makes a person at your ideal company a better fit than the same title at an ordinary company.
- **Mixing up the ICP and the persona.** The ICP is the company. The persona is the person. You need both, and they answer different questions.
- **Building for anyone who asks.** Unusual Ventures warns about adding every feature that big early customers request while you still do not know what value your ideal customers get.
- **Chasing every meeting.** Unusual Ventures says early teams are tempted to take any customer meeting. A disqualifier list lets a rep say no early.
- **Going too narrow.** Clearbit says the ICP is not set in stone, so do not get too narrow, and expect to repeat the process or add more than one profile.
- **Guessing instead of counting.** HubSpot says an ICP is built from CRM records and closed-won analysis. Count your wins before you write the profile.

## How do you turn an ICP into a lead list?

Turn each trait in your ICP into a filter, run the search, and check the results against your disqualifiers. The filters do most of the cutting. [Unusual Ventures gives an example](https://www.unusual.vc/field-guide/what-is-an-ideal-customer-profile/): a search for "DevOps Engineer" might return more than 1 million results, and adding geography, industry, revenue and tech stack might cut it to 2,000.

**Figure 2: How ICP filters shrink a search result.** A bar chart with two bars on one scale. A search for a DevOps Engineer by title alone might return more than 1 million results. After adding place, industry, revenue and tech stack filters it might return about 2,000, a cut of more than 99 percent. The second bar is drawn at its smallest visible width.

*Illustrative example from [Unusual Ventures](https://www.unusual.vc/field-guide/what-is-an-ideal-customer-profile/). The source says "more than 1 million" and "2,000", so the first bar is a lower bound and the second is shown at its smallest visible width.*

Follow these steps whatever tool you use:

1. **Pick an entry point.** Start from accounts if you already have a list of company websites. Start from people if you only know the role and the kind of company.
2. **Apply the fit filters.** Industry, headcount, location and title work in most databases. Revenue, funding and hiring need a source that carries them.
3. **Check the account.** Confirm size, industry and tools on each company before you add contacts.
4. **Add contacts and keep their status.** Store the status next to each email. A [catch-all domain](https://enrich.chat/tools/catch-all-checker/) accepts every address, so its emails cannot be confirmed.
5. **Score and sort.** Apply your points table and work the top tier first.

Timing is a separate layer from fit. Our guide to [intent data](https://enrich.chat/blog/intent-data/) explains what that layer can and cannot tell you. For more ways to build a list, see [AI lead generation](https://enrich.chat/blog/ai-lead-generation/) and the [best lead generation tools](https://enrich.chat/blog/best-lead-generation-tools/).

### Does an ICP list change the privacy and email rules?

No. A list built from an ICP still holds personal data. The [ICO says](https://ico.org.uk/for-organisations/direct-marketing-and-privacy-and-electronic-communications/business-to-business-marketing/) the UK GDPR applies when you can identify a person, even when they act in a business role, and that a person's right to object to direct marketing is absolute. In the US, the [FTC's CAN-SPAM guide](https://www.ftc.gov/business-guidance/resources/can-spam-act-compliance-guide-business) says the law makes no exception for business-to-business email, and you must honor an opt-out within 10 business days. This is general information, not legal advice. Our guides to [cold email](https://enrich.chat/blog/cold-email/) and [B2B cold calling](https://enrich.chat/blog/tcpa-b2b-cold-calling/) go further.

## How can an AI agent build the list with Enrich.chat?

An agent can run the whole sequence from one prompt: search by role and fit, look up each person's work email, and return the list with a status on every email. Enrich.chat is contact and company data for AI agents and apps. The agent reads [enrich.chat/agents.md](https://enrich.chat/agents.md) once, or you add the MCP server at `https://enrich.chat/mcp`. Then it calls plain HTTPS endpoints. The [agents page](https://enrich.chat/agents/) has setup steps for ChatGPT, Claude, Cursor and more.

```text
Use www.enrich.chat to build a lead list for this ICP: VPs of Operations at US logistics companies with 200 to 1,000 employees. Return 25 people with name, title, company and LinkedIn URL, then find each work email and show its status. Mark anyone with no match as not found and report the total credits used.
```

Each trait in your ICP maps to a parameter or an endpoint:

| ICP field | How you ask for it |
| --- | --- |
| Industry | `industry` on `/v1/search`, in plain words such as logistics |
| Company size | `employees_min` and `employees_max` on `/v1/search` |
| Location | `country`, or `state` for a US state |
| Buyer title and level | `title`, and `seniority` such as `vp`, `director` or `c_suite` |
| Tech stack | `/v1/company/tech?domain=` for each account |
| Account check | `/v1/company?domain=` returns industry, headcount, state and country |
| Contact | `/v1/person?linkedin_url=` returns the work email and its status |
| Revenue, funding, hiring | Not search filters. Bring them from another source |

**Figure 3: From ICP to a scored lead list in four steps.** Four stacked steps. One, search by fit with GET /v1/search using role, industry and company size, which uses 5 credits per person returned. Two, check the account with GET /v1/company/tech by domain when the ICP names a tool, which uses 5 credits per company. Three, get the work email with GET /v1/person, which uses 10 credits per email found and returns a status. Four, sort the list by fit score and status in your own agent or CRM, which uses no credits. A lookup that finds nothing uses 0 credits.

*The four steps from an ICP to a scored list. Credits are spent only on matches, and a lookup that finds nothing uses 0. Endpoints come from [Enrich.chat's agents.md](https://enrich.chat/agents.md).*

### What does the search request look like?

You can describe the buyer in plain English with `q`, use the structured filters, or mix both. A filter replaces what `q` says about the same thing. A search returns up to 25 people per call, and a request that is too broad, such as a role alone, comes back as not found with a hint.

```
GET https://enrich.chat/v1/search
  ?industry=logistics
  &seniority=vp
  &title=operations
  &country=United+States
  &employees_min=200
  &employees_max=1000
  &limit=25
```

Each result has a name, title, company and LinkedIn URL. To get the work email, the agent sends that LinkedIn URL to `/v1/person`. A LinkedIn URL is only a lookup key, and Enrich.chat does not log in to LinkedIn.

```
GET https://enrich.chat/v1/person
  ?linkedin_url=linkedin.com/in/jane-doe-ops
  &fields=email
{
  "found": true,
  "name": "Jane Doe",
  "title": "VP Operations",
  "company": {"name": "Acme Logistics"},
  "work_email": {
    "value": "jane.doe@acmelogistics.com",
    "status": "verified"
  },
  "credits_used": 10,
  "free_lookups_remaining": 9
}
```

The status comes from our records, and it is one of `verified`, `catch_all` or `unknown`. Treat every contact as a strong lead, not a guarantee. If you already have a list of company websites, run the account-first version instead:

```text
Use www.enrich.chat to check each company website in my list against this ICP: logistics industry, 200 to 1,000 employees, based in the United States, runs HubSpot. For each one return the industry, employee count, state and whether HubSpot is in its tech stack, then label it fit or no fit with one reason. Mark any website with no match as not found.
```

### What does it cost to build an ICP list?

You get 10 free API lookups a day with no signup, and one search counts as one lookup however many people it returns. Beyond that, plans run from $29 a month for 100,000 credits, with unlimited seats, billed monthly. A person returned by search uses 5 credits, a work email found uses 10, and a lookup that finds nothing uses 0. If all 200 people on a list come back with a work email, the list uses 3,000 credits. That fits the Growth plan at $29 a month. See [Enrich.chat pricing](https://enrich.chat/pricing/) for every plan.

### What are the limits?

- **No visual list builder.** The filters live in the API and in your agent's prompt, and Enrich.chat does not send emails or make calls for you. The free [lead list builder](https://enrich.chat/tools/lead-list-builder/) shows the idea from a plain English description.
- **No revenue, funding, hiring or intent filters.** If your ICP depends on those, take them from another source and use Enrich.chat to find and check the contacts. The [people search API](https://enrich.chat/api/people-search/) and the [company enrichment API](https://enrich.chat/api/company-enrichment/) list what each endpoint returns.

Enrich.chat works with ChatGPT, Claude, Cursor and other agents, and with any code that can send an HTTPS request. If your CRM already holds the accounts, see [CRM data enrichment](https://enrich.chat/blog/crm-data-enrichment/) and the [ChatGPT lead generation prompts](https://enrich.chat/blog/chatgpt-lead-generation-prompts/) for more prompts to adapt.

## Frequently asked questions

### What is an ICP in sales?

In sales, an ICP is a short description of the type of company that gets the most value from your product and is most likely to buy and stay. Reps use it to decide which accounts to prospect and which to skip. It lists traits such as industry, employee count, location and tools, and it names the buyer's title. [HubSpot](https://hubspot.com/make-my-persona/ideal-customer-profile-template) builds it from CRM records and closed-won analysis.

### What is the difference between an ICP and a buyer persona?

An ICP describes the company, and a buyer persona describes a person inside it. The ICP covers industry, size, location and tools, and it tells you which accounts to target. The persona covers a role's goals, pain points and objections, and it tells you how to talk to the people there. One ICP usually has several personas, such as the buyer who signs and the user who works with the product.

### How many ICPs should a company have?

Most teams need one to three. The [Product Marketing Alliance](https://www.productmarketingalliance.com/ideal-customer-profile-template-framework/) says most teams cap it at two or three well-defined ICPs, because five or more spreads a team too thin. [Salesforce](https://www.salesforce.com/blog/ideal-customer-profile/) advises a separate ICP for each segment when your product serves different industries, company sizes or use cases. Start with one, and add another only when a segment has a different buyer.

### How do you create an ICP with no customers yet?

Write a first guess and test it in conversations. [Unusual Ventures](https://www.unusual.vc/field-guide/what-is-an-ideal-customer-profile/) tells founders to expect to meet 50 or more prospects to turn a handful into design partners and paying customers, and to turn away the ones who do not fit. [Qualtrics](https://www.qualtrics.com/articles/strategy-research/ideal-customer-profile/) suggests researching which customers your closest rivals serve best. Update the profile after every batch of calls.

Pick one date and keep it.

### How do you find leads that match your ICP?

Turn each trait into a filter, run the search, then check each account. With Enrich.chat, an agent can search by role, seniority, industry, country, state and headcount, check a company's tech stack by domain, and look up work emails that come back with a status. Revenue, funding and hiring are not search filters there. See the [people search API](https://enrich.chat/api/people-search/) and [pricing](https://enrich.chat/pricing/).
